How to Support Your Team Through Layoffs

Layoffs are hard on everyone left in the room, not just the people who leave. The uncertainty leading up to them, the disruption during, and the adjustment after all put real strain on a team's morale and cohesion — and how a manager handles each phase makes a measurable difference in how a team comes out the other side.

Before: don't let silence fill the gap

Rumors move faster and do more damage than accurate, if difficult, information. When layoffs are a real possibility, the most protective thing a manager can do is communicate honestly about what's known and what isn't — withholding information rarely prevents anxiety, it just leaves people to fill the gap themselves, usually with something worse than the truth.

During: prioritize peer support, not just process

Formal communication from leadership matters, but colleagues supporting each other in the moment matters just as much. People who've been through something similar are often better equipped than anyone else to help a teammate process what's happening — that peer-to-peer empathy is worth actively making space for, not just something that happens on its own.

After: name that the adjustment takes real time

Surviving a layoff doesn't mean the disruption is over. Remaining team members often carry real uncertainty about their own position, alongside the practical challenge of absorbing displaced work and the emotional weight of watching colleagues leave. Rebuilding team rhythm takes deliberate effort — redistributing work thoughtfully, rebuilding morale intentionally, and being honest that it won't snap back to normal immediately.

There's no way to make layoffs painless. But how a team is led through them — with honesty beforehand, support during, and patience after — has a real, lasting effect on whether a team recovers as a team, or just as a collection of individuals who happened to survive the same event.
